Most shelter staff are trained in the policies of a single shelter. The state requirements of one state. The protocols of one program.

Almost nobody is trained in the standard underneath it all.

The standard is the floor. It is the cross-state, cross-program baseline that holds whether you are in Oklahoma or Oregon, in a small group home or a 100-bed facility, in your first month or your tenth year. It is not the ceiling. It is not “best practice.” It is the floor underneath your feet, the thing that everyone is supposed to be doing, regardless of what their own facility’s policy says.

Here is the Mon tactical piece: if you have never been told what the floor is, you cannot tell when you are standing below it.

Try this tonight. Pick one of the three:

Does every kid here know the names of the staff on shift?

Does every kid know what to do if they cannot reach their family?

Does every kid know who to talk to if a staff person does something that scares them?

Those three questions are the floor. Every kid in every licensed shelter in every state should be able to answer YES to all three. Not most kids. Every kid. Not most shifts. Every shift.

If the answer is “no” or “I don’t know” for any kid on your floor tonight, you have found the floor. The thing you do next, getting that kid the answer, is the standard.

The standard is not a memorized list. It is a posture. Every kid knows three things. Every shift verifies three things. You become the person who notices when one of the three is missing.

The standard is the floor.

Pick three residents tonight. Quietly verify each one knows the three things above. Do not turn it into a quiz. Just notice. Write down which kids could answer and which could not. That data is your handoff to tomorrow.

At your next staff meeting, ask: without checking the binder, what is the floor for our facility? What are the three things every kid should know? If your team cannot answer in one minute, the floor is not where it needs to be. Spend the next ten minutes making a list together. Post it where staff can see it.

Do you know the names of the staff on shift tonight?

Do you know what to do if you cannot reach your family?

Do you know who to talk to if a staff person does something that scares you?

Monday, I gave you the regulation move. Slow your body. Lower your voice. Your nervous system gets to the room before your words do.

The kid is now reading you correctly. They have stopped escalating, or at least the volume has come down. What do you do next?

Here is where most staff lose the kid.

Bruce Perry, the psychiatrist who built the Neurosequential Model of Therapeutics, has a sequence for this. He puts it into three words: Regulation, Relationship, and Reasoning. In that order. The Mon move was the regulation. There are two more.

Skipping any of them undoes the whole thing.

Regulation, briefly. You already have it. Your body is the floor. Your voice is the floor. The kid’s nervous system has stopped firing at the same level. This is the platform on which everything else is built. The mistake most staff make here is treating regulation as a phase they passed through, not a floor they stand on. If your regulation slips while you are working on a relationship or reasoning, the whole thing collapses. Your body has to stay slow for the entire conversation, not just the first two minutes.

Relationship is next, and it is not what you think. This is not friendship. This is not earning trust over weeks. This is the kid registering, in the moment, that you are not going anywhere, you are not afraid of them, and you are not adding to their dysregulation. Relationship in the moment looks like presence. “I am here. I am not leaving.” You do not have to mean a future. You have to mean now.

A kid who feels you are present can let their guard down a little more. A kid who feels you are present can hear a question without bracing against it. A kid who feels you are present will not perform calmly to make you go away. Without that step, the conversation that follows is theater.

Reasoning is last and the shortest. Only now is the conversation about what happened, what they need, and what comes next available. The most common mistake in shelter work is jumping straight to reasoning. “What were you thinking?” “Why did you do that?” “What are we going to do about this?” These questions land in the wrong part of the brain when the kid is still in regulation territory. Their cortex is still not back online. They cannot answer you because the part of them that answers questions has not arrived.

If you get the order wrong, here is what each one costs you.

Skip Regulation and you escalate. The kid’s nervous system reads yours, and yours is still firing, and now their floor disappears.

Skip Relationship and the kid complies. They will give you the words you want. They will agree to whatever consequence you propose. None of it will land. They have learned to perform calmly to make adults stop talking. You can run the same script with them next week and the week after that, and nothing will change. They are managing you. You are not reaching them.

Skip ahead to Reasoning while they are still dysregulated, and you have just confirmed the worst thing they already suspect about adults: that no one in this building can read where they actually are. They learn that adults skip the parts that take time and go straight to the parts that wrap up the incident on a clipboard. They stop bringing you anything real.

The 3 R’s are not three things you do in a conversation. There are three brains the kid has to get back into, in the order brains came online when they were small. Brainstem first. Limbic second. Cortex third. You cannot skip levels. Perry has said this in every book he has written: the brain develops bottom-up, and it regulates bottom-up, too.

So what does this look like operationally?

A resident is yelling at the dinner table about something they cannot quite name. Regulation: you slow down, you lower your voice, you do not move toward them. Relationship: you say, “I’m not going anywhere. We’ll figure this out.” That is all the relationship move requires in the moment. Reasoning: only then, maybe ten or twenty minutes later, you ask, “What was going on for you back there?” Not before.

A resident refuses to come out of their room. Regulation: you sit on the floor in the hallway, your back against the door, you breathe. Relationship: you do not negotiate, you do not threaten, you do not call backup. You stay. Reasoning: the conversation about whatever they were avoiding happens tomorrow, after they have eaten, after they have slept.

A resident is in tears in the hallway after a phone call. Regulation: you sit, lower than them if you can. Relationship: you say nothing for two minutes. Reasoning: you ask “what happened?” only after they have stopped shaking.

Move slow. Speak low. Then the three R’s, in that order.

Early in my career, I had a kid in the hallway after lights out, crying about something I could not yet name. I sat down next to her and asked, “What can we do to fix this?”

She looked at me like I had grown a second head, and she walked away.

I had skipped two of the three R’s. She was nowhere near regulated. We had barely any relationship at that moment. And I had jumped straight to reasoning: what is the problem, what is the fix, what do we do about it.

The lesson took me years to undo. The right move was to sit on the floor near her, say nothing, breathe, and let her show me where she was on the sequence. I was at reasoning. She was at regulation. The conversation could not happen until we met in the middle, and meeting in the middle meant me going down to where she was, not her coming up to where I was.

3 AM compresses the 3 R’s down to one. You are the entire regulation move; there is no team in the building right now, and no backup down the hall.

Your job at 3 AM is regulation only. Sit. Breathe. Stay. Lower your voice. Do not try to build a relationship in the moment beyond presence. Do not try to reason. That is tomorrow’s work, in daylight, with breakfast and another adult in the room.

Write down what they told you after they have gone back to bed. The shift handoff carries the rest of the sequence.

Tonight, after a hard moment with a resident, ask yourself: which R was I in, which R were they in? Did I skip ahead? Just notice. Tomorrow, see if you can land on their R first before moving to yours.

At your next staff huddle, walk your team through the 3 R’s in order. Then ask: where do we as a team default to skipping? Most teams default to one of three: rushing to reasoning, rushing to consequence, or rushing to “let’s talk it out.” Catch the pattern as a team. The one you can name is the one you can interrupt.

The 3 R’s are not shelter-only. The sequence works for any conversation with someone in distress. When your partner is upset, when your teen is in tears, when a coworker calls you in panic, they cannot reason until they regulate. Their brain develops bottom-up. So does anyone’s regulation. Start at the floor. Reasoning waits.

You can study every de-escalation script in the field and still escalate a kid by the way you walk up to the door.

You cannot reason with a dysregulated brain. You cannot build a relationship with a dysregulated brain. You have to regulate first. And the way you regulate them is by regulating yourself.

Here is the Mon tactical piece. The two parts of you a dysregulated kid reads before they hear a single word are your pace and your volume.

In an escalating moment, your body's instinct is to speed up and project. That is what every action movie teaches you control looks like. It is wrong. To a nervous system that is already reading threat, your speed reads as more threat. Your volume reads as more threatening.

The actual move is the opposite.

The skill: when the room speeds up, you are the one who slows down. When voices go up, yours comes down.

Try, in this order:

Stop moving. Even for two seconds.

Lower your voice by half before you say anything.

“I’m not going anywhere. Tell me when you’re ready.”

Stephen Porges’ polyvagal theory maps why this works. Your nervous system is reading the room’s nervous system every fraction of a second. Slow pace and low voice are two of the strongest “safe” signals one body can send another.

The thing nobody tells you: the kid does not need you to fix what is happening. The kid needs your nervous system to stop adding to theirs.

Move slow. Speak low.

Tonight, the next time a resident’s voice goes up, count two seconds before you respond. In those two seconds: lower your shoulders, lower your jaw, lower your voice. Then speak. That is the whole drill. Do not try to solve anything yet.

At your next staff huddle, name the move: when the room speeds up, the supervisor slows down. Practice it with your team. Whoever notices the room speeding up calls “slow down” to themselves first, not the kid. Build the muscle before you need it.

In a tense meeting at your other job, with a friend in crisis on the phone, in traffic when your body is firing the regulator is your pace and your volume. Monday, I gave you the ask. Three phrases for getting a kid to tell you something true on a night when they have no reason to.

Today is the other half. The part nobody trains you on. You can ask the right question and still lose the kid in the first three seconds of their answer.

Here is what nobody tells you in mandatory training: most of what people call active listening is performance. The slow nod. The serious face. The empathetic murmur. None of that is what a traumatized kid needs from you. Some of it actually makes things worse, because the kid can feel that you are performing, and they wonder what you are covering for.

Listen heavy, it’s something different. It is bearing the weight of what they tell you without flinching, without rushing to lift it, and without putting any of your own weight back onto them.

Here is the problem. You cannot listen heavy, if your own nervous system is firing.

When a kid says something hard, your body knows it before your brain does. Daniel Siegel, the neuropsychiatrist who built the field of interpersonal neurobiology, calls this “feeling felt.” Your body picks up theirs. Stephen Porges, who developed polyvagal theory, mapped the wiring: your nervous system reads safety or threat in another nervous system within milliseconds. Before you have decided what to say, your body has already decided what to do.

If you do not notice your own firing, you will react. There are three reactions that kill a disclosure mid-sentence. The whole field of trauma-informed work comes down to catching these in yourself before they leave your mouth.

Reaction one: Fix. “Have you tried…” “What you need to do is…” “Did you tell anyone?” This reaction feels useful. It is not. The kid stops talking because you have redirected the conversation to your agenda. They came in with a story; they are leaving with homework. Next time, they will not bother.

Reaction two: Minimize. “That’s not that bad.” “I’ve heard worse.” “Other kids deal with…” This one feels like reassurance. To the kid, it lands as a disqualification. You have just told them their experience does not meet the bar. They learn the bar. They learn not to bring you anything that might not be clear.

Reaction three: Make it about you. “When I was your age…” “I went through something similar…” “That reminds me of…” This is the most well-intentioned of the three and the most damaging. You shift the room. They are now comforting you, or politely waiting for you to finish, or quietly noting that they need to caretake the adult in this conversation. They learn that adults in this building cannot hold their own weight, much less someone else’s.

So what does listening heavy, look like instead?

It looks slower than it feels natural. You stay quiet about three seconds longer than the silence wants you to. Most adults break the silence at the two-second mark because the silence feels uncomfortable to them. The kid was about to say more.

You repeat back one word or one phrase from what they said. Not a paraphrase. Their word. “He hit you.” “Your sister.” “Three days.” This does two things. It tells them you heard. It also gives them a doorway back into the story without you putting words in their mouth.

You ask about HOW, not WHY. “How did you handle that?” instead of “Why did you do that?” Why questions activate the part of the brain that defends. How questions activate the part that reflects. Why questions get you compliance. How to ask questions to get the real story.

And the whole time, you are doing one more thing nobody tells you: you are managing your own body. You notice your own breathing tightening. You notice your own jaw setting. You notice the urge to fix, to minimize, to make it about you. You do not act on it. You stay.

SAMHSA’s Treatment Improvement Protocol on trauma-informed care, the federal standards document for behavioral health work, describes “safety” as the first principle. Most people read that and think of physical safety: locks, supervision, no weapons. The safety the kid needs from you in that moment is the safety of an adult whose nervous system is not adding to theirs.

The job is not to feel what they feel. The job is to be steady while they feel it.

That is you. That is the long shift.

Ask light. Listen heavy.

A kid came into the shelter acting out. My default move was the default move of every shelter I’d ever worked in: I sent him to his room.

It made everything worse.

A quick records check told me why. The kid had been disciplined by severe isolation before. The wing of his life I had just sent him back to was the wing that hurt the most.

I changed tactics. I went out and sat on the porch with him. He sat defiantly for a long time, waiting for me to leave. When he figured out I was not going anywhere, he broke open. He told me what had happened to him. After that night, his behavior was different.

The lesson: my first move came from my training, not from him. The right move came from sitting still long enough to find out who he was.

3 AM is when disclosures happen. Defenses drop. The kid who has been holding it all day cannot sleep. You are alone on the floor, facing one resident.

Three AM listening posture: sit, do not stand over them. Lamp light, not overhead light, if your facility allows it. No clipboard in your hand. No “I have to write this down” in the first two minutes. Body angled toward them, not squared off. Voice lower than your daytime voice.

You will not remember the exact words later. Write them down after they have gone back to bed. Tomorrow’s shift handoff needs to know.

Pick the next time tonight when a resident says something hard. Anything from “I hate it here” to a real disclosure. Count three seconds before you respond. That is the whole drill tonight. Just notice what comes up in you in those three seconds. The reaction you catch is the reaction you can stop.

At your next team huddle, walk through the three reactions: fix, minimize, and make it about you. Ask your team which one they catch themselves doing most. The point is not shame. The point is awareness. The reaction you can name is the reaction you can interrupt. Ask the question of yourself first; you will not get honest answers from staff if you have not given an honest one.

I grew up in rural Iowa. We were poor, sometimes shockingly poor. But we had no gangs. The worst thing the kids did was spray paint a barn.

Then I started working in the system. The people I worked with were living something I had never seen.

How do you leave gang life when your mom, your brother, and your dad are all members? How do you NOT join at nine years old when the gang is the only adult offering you food?

I didn’t have answers. I had to learn that “what’s wrong with this kid?” was the wrong question.

The right one is the question Bruce Perry put on every counselor’s desk in 2021: What happened to you? Not what’s wrong. What HAPPENED.

But here’s the Mon tactical piece: you can’t walk up to a kid on their first night and say “what happened to you?” with weight in your voice. It lands heavy. They shut down.

The skill: ask it light. Ask like you’re curious, not like you’re excavating.

Try:

• “I don’t know your story yet. What happened that you ended up here?”

• “Where did you grow up — what was that like?”

• “Was today the worst part of this week, or just the latest?”

You’re still asking what happened. You’re letting them choose the door.

Pick one kid you don’t know well yet. Use one of the three phrases above. Don’t push. Just notice what they give you. Write it down at the end of your shift. Tomorrow, see if anything connected
